Docs Alignment & Stakeholder Pack (Paul & Jonas)
Product context: Estym8 is built from scratch as an AI-first construction preconstruction platform—not a legacy takeoff stack with AI bolted on. AI runs across the product: bid-package ingestion and classification, multi-model takeoff and vision, plan intelligence, cross-file synthesis, Estee, estimate-to-submittal draft review, and optimization recommendations. Canonical framing: AI-first positioning.
Purpose: One place to send Paul and Jonas so they get the full Estym8 picture (vision → pricing → upsell → marketing). For investors and fundraising, the primary entry is now the Investor overview (Estym8 v1/v2 + Bodi as secondary product + valuation link); this pack remains the best operator / design-partner path. Reviewers with no construction background should skim Estym8 for new readers first so pricing and vision land in context.
Where the docs live: These docs are published on the public site at https://estym8.ai/docs/ so anyone can open them in a browser—no GitHub account or login required. Use the links below in the email to Paul and Jonas.
What to send: Investors: https://estym8.ai/docs/investor. Partners: Either (1) the single link to the doc pack (bottom of §2) so they start there and click through to each doc, or (2) the email copy in §3 with all links listed.
1. Alignment summary
Value proposition and messaging
- AI_FIRST_POSITIONING.md — Canonical product architecture story: Estym8 built from scratch, AI-first, AI across the board (ingest → takeoff → intelligence → Estee → submittal)—not legacy software with AI bolted on. Every doc in
/docslinks here. - VISION_AND_VALUE.md — “Estym8 turns plan sets and bid packages into bid-ready multi-trade takeoffs and GC-style documentation faster than manual workflows—and flags conflicts, code issues, and missing clarity with draft RFIs and optimization recommendations—so you bid smarter, save money, and win more. MEP automation is the deepest today; other trades expand on the same pipeline.”
- PRICING_STRATEGY.md / PRICING_ONE_PAGER.md — “Estym8 turns 1–3 days of takeoff into 15–45 minutes. One saved day pays for the month.”
Alignment: The vision doc is the product one-liner (what we do + outcome) and now includes AI-forward alternates and plan-intelligence language. The pricing docs use the sales/ROI one-liner plus AI angle (PRICING_ONE_PAGER). Landing (prod and testing), pricing page, and in-app copy use consistent AI-forward language. No conflict.
Entry point and access
- VISION_AND_VALUE: (product focus; does not specify billing)
- PRICING_STRATEGY, UPSELL_STRATEGY, MARKETING_AND_OUTREACH: Sign up and verify email; takeoffs require an active plan or approved access (paid grant, approved tester, demo, etc. per
lib/trial/trial-manager.ts)./try-freeis a legacy redirect to signup only.
Alignment: Go-to-market docs should describe get access → run takeoffs → upgrade/tier upsell, not an automatic full run for every new signup without a plan.
Tiers and price points
- PRICING_STRATEGY, PRICING_ONE_PAGER, UPSELL_STRATEGY: Solo $179/mo (1 seat, 8–10 runs), Studio $149/seat (2–5 seats, 12 runs/seat pooled), Firm $129/seat (6–15, contact), annual 15% off, overage $35/run.
Alignment: Consistent across pricing and upsell docs.
What we deliver
- VISION_AND_VALUE: Takeoff + plan intelligence (conflicts, code, RFI) + optimization recommendations + Estee + estimate-to-submittal path (catalog, packages, register/compliance exports, merged PDF, draft spec AI); “blow their mind” experience.
- PRICING_STRATEGY (updated): Now points to VISION_AND_VALUE for full solution; summary list matches (takeoff, plan intelligence/RFI, optimization, Estee).
Alignment: Pricing no longer understates the product; it defers to vision for full description and uses a short aligned summary.
Time and ROI
- 24–72 hours (1–3 days) → 15–45 minutes; ~$40/hr estimator; one saved day ≈ $320 value; “one saved day pays for the month.”
Alignment: Same numbers and story in PRICING_STRATEGY, PRICING_ONE_PAGER, UPSELL_STRATEGY, and MARKETING_AND_OUTREACH.
Billing & Stripe (truth)
Shipped: Settings → Billing recent invoices (hosted invoice + PDF); BillingInvoiceSnapshot populated from Stripe webhooks; optional STRIPE_AUTOMATIC_TAX on Checkout; admin revenue CSV.
Operations (not marketing copy): Full /pricing → paid Checkout smoke in live or test mode matching env is an internal launch checklist item until you intentionally start charging.
Cross-references added
- PRICING_STRATEGY section 1 now links to VISION_AND_VALUE for the full solution and tightens the “what we deliver” summary.
- README now lists VISION_AND_VALUE, PRICING_*, UPSELL_STRATEGY, and MARKETING_AND_OUTREACH at the top and points to this pack for the stakeholder recommendation.
Product paths and roadmap
- Single drawing PDF (default fast path): One PDF per full multi-discipline takeoff run, one estimate per run. Optional symbols-only CV branch on the same project:
SymbolTakeoffrow → overlay review (/projects/.../symbol-takeoff/...) → promote to estimate when ready (seePROJECT_LEVEL_AND_FOLDER_WORKFLOW.md). - Bid-package / folder upload (live): On a project, Upload folder (plans & docs) accepts drawing PDFs plus spreadsheets, schedules, text, JSON, and common images (see published folder workflow). The app classifies every file, stores an AI project overview (game plan, estimate strategy, file roles, gaps), builds the run plan for eligible drawing PDFs, and executes bundled discipline runs when applicable.
- Next (product evolution): Deeper cross-document synthesis, user-editable run plans, richer locale/code depth, and additional takeoff verticals (concrete, air balance, etc.) on the product roadmap. No public commitment to dates; phased delivery.
- Doc: Scope, data model, and workflow details: Project-level & bid-package workflow (PROJECT_LEVEL_AND_FOLDER_WORKFLOW.md).
- Bodi (secondary product): Bodi + Estym8 integration — ICT / low-voltage project brain and BOD; complementary to Estym8 on many pursuits; Estym8 → Bodi data flow (sources/claims) is the near-term integration story. See Investor overview for how this sits in the portfolio.
- Copy: Landing, in-app, and pricing should describe both single-PDF and bid-package folder uploads accurately. Use “What’s on the horizon” only for not-yet-shipped depth (editable plans, etc.). Landing
/docslink: Only shown whenESTYM8_TESTING_MODEis on or the visitor is signed in as the demo account (DEMO_USER_EMAIL, defaultdemo@estym8.ai). Otherwise the public landing has no docs link—share doc URLs in stakeholder/sales channels as needed.
2. Recommended docs to send Paul and Jonas (and order)
Send these five docs in this order: (1) what we are, (2) how we sell it, (3) what we charge, (4) how we convert interested accounts to paid access, (5) how we market and reach customers. Each link opens on estym8.ai—no login or GitHub needed.
Order and purpose
| Order | Doc | Why |
|---|---|---|
| 1 | Vision & value | Solution at a high level. Single source for goal, value prop (product one-liner + alternates), solution pillars (takeoff, plan intelligence/RFI, optimization, experience), and how we reflect it in product and roadmap. Sets the “what and why” before pricing and go-to-market. |
| 2 | Pricing one-pager | Pricing structure in one page. One-liner for sales, tier table (Solo, Studio, Firm, Enterprise), talking points vs manual / $30/page / outsourced / ROI, and anchors. |
| 3 | Pricing strategy | Pricing depth. Charge models, competitive context, market/competitor pricing, why subscription (not per-page), suggested structure, price guidelines, sales positioning, what we charge for, implementation notes, next steps. Use when they want the full rationale behind the one-pager. |
| 4 | Upsell strategy | Upsell: gated access → paid. User journey (verify → plan/approval → first takeoff), touchpoints (in-app, pricing, email/SMS), messaging for blocked vs. value moments, optional follow-up, checklist, metrics. |
| 5 | Marketing & outreach | Marketing plan. Where MEP estimators are (Reddit, LinkedIn, communities, events), trade associations and Advancing MEP, content and distribution, email/list building, channels that work, acquisition strategy, quick reference table, next steps. Covers how we get the word out and build pipeline. |
